A supplier quotes you a unit price. You multiply by quantity. That is your cost.

It is not. Not even close.

By the time those mini greenhouses arrive at your warehouse, the real cost includes ocean freight, insurance (if applicable), import duties, customs broker fees, port handling charges, inland transport, and currency conversion. Depending on the Incoterm, some of these costs are on the supplier’s side and some are on yours. Depending on the shipping route and season, freight rates can vary significantly. Depending on the product’s HS code classification, import duties may apply — or may not.

The number you need is not the unit price. It is the landed cost: the total cost per unit to get the product from the factory to your warehouse, ready to sell. This article explains how to calculate it, what data you need from your supplier, and which cost components are most often underestimated.

All prices and numbers in this article are illustrative examples — not actual quotes. Your real costs will depend on the supplier, order quantity, destination, freight rates, and duty rates at the time of ordering.

What Landed Cost Actually Includes

Landed cost has core components. Every one of them needs to be in your calculation, or your margin model is built on incomplete data.

1. Product Cost

This is the unit price the supplier quotes, multiplied by the order quantity. Confirm whether the quoted price includes packaging, or whether packaging is an additional line item. Confirm whether the price includes the full component set (cover, frame, shelves, connectors, pegs, instruction sheet — depending on the SKU) or whether some components are optional add-ons.

For example, if a supplier quotes $16.80 but packaging is$1.20 extra and spare parts are $0.50 extra, your real product cost is$18.50 — before any freight or duties. (These numbers are illustrative.)

2. Transportation Cost

This is the cost of moving the goods from the supplier’s location to your warehouse. It includes:

Inland transport at origin: Trucking from the factory to the port of departure. If your Incoterm is EXW, you pay this. If it is FOB, the supplier pays this.

Ocean or air freight: The cost of moving goods from the origin port to the destination port. Ocean freight is charged per container (20ft, 40ft, 40ft HQ) or per CBM (cubic meter) for LCL (Less than Container Load) shipments. Air freight is charged per kilogram, with volumetric weight calculated using a carrier-specific divisor — confirm the divisor with your carrier or forwarder, as different carriers may use different conversion factors.

Mini greenhouses often have a high volume-to-weight ratio — a carton may weigh only a few kilograms but measure significantly in volumetric terms. This means air freight is usually not cost-effective for mini greenhouses, and LCL ocean freight may be charged primarily on volume rather than weight. The actual chargeable basis must be confirmed with your forwarder for the specific route and carrier.

Inland transport at destination: Trucking from the destination port to your warehouse. This cost depends on distance, local trucking rates, and whether you need a dedicated truck or can share a consolidated delivery.

3. Customs Duties and Taxes

Import duties are calculated based on the product’s HS (Harmonized System) code and the country of origin. The duty rate depends on the product classification and trade agreements in effect.

For mini greenhouses, the HS code classification matters. Greenhouses and greenhouse components may fall under different codes depending on the materials, structure, and intended use. The correct classification determines whether duties apply and at what rate. Check the HS code with your customs broker — do not assume the supplier’s classification is correct for your destination country.

In addition to import duties, most countries charge VAT (Value Added Tax) or GST (Goods and Services Tax) on imported goods. The calculation of customs value, applicable tax base, and whether VAT is recoverable varies by country. Consult your customs broker to confirm:

  • What customs valuation method your destination country uses
  • What costs are included in the customs value (e.g., freight, insurance)
  • What the applicable duty and tax rates are
  • Whether VAT/GST is recoverable for your business

Do not rely on generic formulas — the rules differ by country and should be confirmed with a qualified customs broker.

4. Insurance

Marine cargo insurance covers loss or damage during ocean transit. The cost is typically a small percentage of the goods’ value. Whether insurance is required, and who arranges it, depends on the Incoterm and the buyer’s risk management approach. If your Incoterm is CIF, the supplier includes insurance in the price — but verify what the insurance covers and up to what value. If it is FOB, you arrange and pay for insurance yourself.

Whether to insure a shipment is a risk decision — not a legal requirement in all cases. Consider the value of the goods, the route, and your tolerance for loss when deciding.

5. Indirect and Ancillary Costs

These are the costs that buyers most often forget — and they can add up:

  • Customs broker fees: For handling import clearance documentation
  • Port handling charges: For unloading and processing at the destination port
  • Currency conversion fees: If you pay the supplier in a different currency
  • Payment processing fees: If using a payment service provider
  • Warehousing and storage: If goods arrive before you are ready to receive them
  • Quality inspection costs: If you arrange third-party pre-shipment inspection
  • Compliance and documentation: If your destination market requires specific certifications or labeling

How Incoterms Shift Cost and Risk

The Incoterm in your contract determines which costs are the supplier’s responsibility and which are yours — and where the risk of loss or damage transfers. These are two different things: cost allocation (who pays) and risk transfer (who bears the loss if something happens) may occur at different points.

Under EXW, you bear every cost from the factory door to your warehouse, and risk transfers when the goods are placed at your disposal at the supplier’s premises.

Under FOB, the supplier covers costs up to loading on the vessel at the origin port, and risk transfers when the goods are on board the vessel.

Under CIF, the supplier covers costs through ocean freight and insurance to the destination port — but risk still transfers when the goods are loaded on board the vessel at origin. The supplier’s insurance obligation under CIF is typically for minimum cover only — consider arranging additional coverage if needed.

Practical guidance: If you have a reliable freight forwarder, ask suppliers to quote FOB. This gives you control over freight and insurance — and lets you compare supplier prices without the variability of their freight arrangements. If you want the supplier to handle shipping, ask for CIF to your destination port — but verify that their freight rate is competitive. Other Incoterms (such as DAP or DDP) may apply depending on your arrangement with the supplier — discuss with your forwarder which term best fits your situation.

Building a Landed Cost Calculation: Step by Step

Step 1: Get the Right Data from Your Supplier

Request the following from the supplier before you commit to an order:

  • Unit price and Incoterm
  • Packaging details: carton dimensions (length × width × height in cm), weight per carton (gross and net), cartons per order
  • Total order CBM (cubic meters) and total weight
  • Component list (to confirm nothing is excluded from the price — depending on SKU)
  • HS code (for customs classification — verify with your broker)

Step 2: Calculate Freight

For ocean freight, ask your forwarder for a quote based on the total CBM and weight. If the order is large enough for a full container (20ft or 40ft), the rate is per container. If it is LCL, the rate is per CBM or per ton (whichever is greater — this is called the “freight ton” rule).

Step 3: Calculate Duties and Taxes

Confirm the HS code with your customs broker. Get the applicable duty rate for your destination country. Confirm the customs valuation method and tax base with your broker. Your broker can calculate the specific duty and VAT/GST amounts based on your shipment details.

Step 4: Add Indirect Costs

Estimate customs broker fees, port charges, and other ancillary costs. Your freight forwarder can provide estimates for most of these. Add inspection costs if you are arranging pre-shipment QC.

Step 5: Divide by Units

Total landed cost = Product cost + Freight + Insurance (if applicable) + Duties + VAT/GST + Indirect costs

Landed cost per unit = Total ÷ Number of units

This is your real cost per unit — the number you should be using to calculate your margin, not the supplier’s unit price.

Fill in the actual numbers from your supplier and forwarder. The result may surprise you — a quote that looks cheaper on unit price may be closer on landed cost, or the gap may be wider in the other direction.

What to Request from Suppliers for Accurate Landed Cost

To calculate landed cost accurately, you need specific data from your supplier. Send this checklist with your RFQ:

  • Unit price and Incoterm
  • Carton dimensions (L × W × H in cm)
  • Gross weight per carton (kg)
  • Net weight per carton (kg)
  • Total cartons for the order quantity
  • Total CBM
  • Total gross weight
  • HS code (if known)
  • Country of origin
  • Whether packaging is included in the unit price
  • Whether spare parts are included in the unit price (if applicable)
  • Whether the instruction sheet is included

If the supplier cannot provide carton dimensions and weight, you cannot calculate freight — which means you cannot calculate landed cost — which means you cannot calculate your margin. This data is not optional. It is the minimum information needed to make a sourcing decision.

The Number That Determines Whether You Make Money

Unit price is the number the supplier gives you. Landed cost is the number that determines whether you make money. The difference between them can be significant — the exact percentage depends on freight rates, duty rates, order size, and Incoterm.

Calculate landed cost before you commit to an order. Not after the invoice arrives and the freight bill and the duty assessment and the broker’s fee come in. By then, your margin is already set — and if it is thinner than you expected, there is nothing to do about it.
